变

换 swaps the slot; 变 changes the thing itself
The picture The thing stays where it is but turns into something else — what was there is now a different thing. 换 takes the thing out and puts another in its slot; 变 leaves it where it is and lets it become the other thing.
Where the picture shows up in 变
-
the weather turns into something else
天气变了,多穿点。
tiānqì biàn le, duō chuān diǎn
The weather's turned — dress warmer.
The same window: yesterday’s blue sky has gone grey and the branches are all bending one way in a cold wind.
-
a person becomes another person
几年不见,他变了很多。
jǐ nián bú jiàn, tā biàn le hěn duō
It's been a few years — you've changed a lot.
The same face, but a few years on the expression and the voice belong to another person.
-
become a different substance
水变成了冰。
shuǐ biàn chéng le bīng
The water turned to ice.
The water in the bowl hardens where it stands and is now ice.
-
turn it into something else
我们把仓库变成了教室。
wǒmen bǎ cāngkù biàn chéng le jiàoshì
We turned the warehouse into a classroom.
The walls haven't moved, but the shelves are desks and the warehouse is a classroom.
With 换 you'd remove the warehouse and put a classroom in its place; with 变 the warehouse itself became one.
-
the plan becomes a different plan
计划变了,明天不去了。
jìhuà biàn le, míngtiān bú qù le
The plan changed — we're not going tomorrow.
The schedule written on the paper is written over and is now a different plan.
All of it in one picture
变 is the thing staying put and turning into something else. Yesterday's sky is today a different sky; the person you knew a few years ago is now a different person. The water hardens into ice without ever leaving the bowl, the walls never move while the warehouse becomes a classroom, and the plan on the paper becomes another plan. Nothing changes places in a 变 sentence — the thing itself has simply become something else.
